How to define an ICP your sales team can actually use
Most ICPs are too broad to target and too vague to qualify against. Here’s how to make yours operational.

An ideal customer profile is only useful if it changes what your team does on Monday morning. If it can’t decide who goes on a list, and who doesn’t, it’s a slogan, not an ICP.
Start from your best customers, not your total market
Look at the customers who closed fastest, stayed longest and got the most value. What do they have in common? Industry and size are the start, the real signal is usually in context: the trigger that made them buy.
Make every attribute testable
- Firmographics you can filter on: industry, size, geography
- Buying roles: who decides, who influences, who blocks
- Triggers: events that make the problem urgent now
- Exclusions: who you should never target, even if they look like a fit
Signs your ICP is too broad
- Your list is huge, but reply rates are low
- Sales says most meetings are “not a fit”
- You can’t write one message that feels relevant to everyone on the list
If you can’t write a relevant first line for everyone in the segment, the segment is too broad.
Tighten until relevance becomes easy. A smaller, sharper ICP almost always produces more qualified conversations than a bigger, vaguer one.
